The context

A food production site with around 150 employees (fresh products), a regular supplier to several major retail chains. The site director goes on long-term leave with no visibility on a return date, in an already strained context: an understaffed quality team and a heavy schedule of customer audits over the coming quarter. The group has no internal backup immediately available for a role of this level.

The mission

An interim site director steps in full-time to ensure operational continuity — a stabilization mission, not a transformation one: maintaining production, quality and the relationship with retail customers, managing the existing team, until the return of the incumbent or the appointment of a permanent replacement.

What was done

Took up the role within days. Rapid diagnostic of production, quality and absenteeism indicators within the first week. Kept the management routines already in place to avoid further destabilizing a team already shaken by the sudden departure. Directly managed two customer audits during the assignment, with upfront preparation of the teams involved. Built a complete handover file to ease the successor’s transition into the role.

The interim manager also acted as the interface with the group quality department, which was following the situation closely given the context, and with the sales teams to reassure retail customers about service continuity during the period without a permanent director — a point of attention often underestimated in this type of relay assignment.

The results

Service level maintained at 98% throughout the entire assignment, with no perceptible degradation for customers. Zero major non-conformity across the two retail audits conducted during the period. Successful handover to a permanent site director recruited during the assignment, with a two-week overlap before the interim manager’s departure.
